The most expensive shipping mistake isn't choosing the wrong courier — it's choosing the wrong kind of courier. A 4km same-city order on a national network rides a hub-and-spoke detour built for 1,000km. A 900kg bulk order on a two-wheeler platform simply doesn't fit. The carrier type is the first filter; the brand is the second.
What each network is built for
Hyperlocal (Porter, Borzo, Shadowfax point-to-point) runs riders — two-wheelers and mini-trucks — on direct trips. No hub, no sorting centre, no overnight linehaul: pickup to drop in 30–120 minutes inside a city. Pricing reflects that: distance- or zone-based, cheap at short hops, pointless for intercity.
National (Delhivery, Xpressbees, Blue Dart, Ecom Express) runs hubs: parcels aggregate at a sorting centre, ride shared linehaul overnight, then disperse to local delivery fleets. The economics reward distance — per-kg costs collapse on long hauls — and penalise urgency: same-day is not what a hub network is for.
The decision logic, per order
Distance first
Same city or same-district PIN cluster → hyperlocal is eligible. Anything intercity → national, automatically.
Weight and bulk
Under ~10kg and parcel-sized → two-wheeler viable. Bulky or heavy → mini-truck hyperlocal if local, national if not.
Urgency and promise
Same-day promise or perishable goods → hyperlocal even if the national quote is cheaper. Standard 3-day delivery → whichever rates lower.
Then compare price inside the type
Only now does brand choice matter — quote the eligible carriers and book the best rate. The type filter should run before the price filter, never after.
The cheapest carrier on the wrong network is still the wrong carrier.
The bottom line
Carrier choice is a two-stage decision: network type by geography and urgency, then brand by price. Sellers who filter brand-first end up with hyperlocal orders riding hub networks and intercity orders priced like sprints. Filter the type first — the rest is a rate comparison.
