A drone hits a refinery you've never heard of. Six weeks later your Ahmedabad-to-Kochi parcel costs ₹11 more than the identical one you shipped in August. Nobody called to explain why — the number just moved, buried in a line labelled "fuel surcharge". The chain between those two events runs through a barrel of crude, a dollar-rupee quote, and a diesel pump.
How a barrel becomes a line item
India imports the overwhelming majority of its crude — and it's priced in dollars. That's why the rupee sits in this story: when Brent stays flat but the rupee slips from 84 to 88, India's oil bill rises anyway. Refineries pay more, and the cost works its way to the two fuels that run e-commerce logistics — diesel for the linehaul trucks, ATF for the air express legs.
Couriers don't renegotiate base rates every month, so they move a floating fuel surcharge instead — a percentage or per-kilo add-on indexed to a diesel or ATF benchmark. Fuel is roughly a third or more of linehaul trucking cost, which means the surcharge is not noise; it's the mechanism by which global crude enters a ₹99 parcel.
Why the same lane prices differently every week
Here's the part most sellers miss: every carrier indexes its fuel surcharge differently — different benchmark, different base month, different rounding, different update lag. In a stable year the difference is a rupee. When oil moves fast, the formulas diverge and the same 500 g parcel can price ₹20 apart between two national carriers — for no reason visible on either rate card.
There's also a structural hedge hiding in plain sight. Hyperlocal two-wheeler fleets increasingly run on CNG and electric, which sit on a completely different cost curve from diesel linehaul. When oil spikes, same-city orders get relatively cheaper to send by rider — while everything airborne gets relatively dearer.

Oil doesn't negotiate with your rate card. It re-indexes it.
Pure Parcel quotes every connected carrier live on each order — fuel spikes show up as a price difference, not a surprise. See how →
See how →The playbook: four moves
Track diesel, not headlines
The surcharge follows the pump, and the pump follows crude with a lag. When diesel climbs for three straight weeks, your courier invoice is about to reprice — plan promos and shipping thresholds accordingly.
Quote-shop when oil is loud
Carrier fuel indices diverge most in volatile months — which is exactly when a locked single-carrier rate card costs you. A live per-order quote catches whichever network repriced slowest.
Move same-city orders to hyperlocal
Two-wheeler fleets run partly on CNG and batteries, insulated from diesel. During an oil spike, pushing same-city volume to riders is a structural hedge — and often a faster delivery promise anyway.
Revisit free-shipping thresholds
A ₹10 surcharge swing on a ₹499-threshold store is margin, not noise. When fuel runs hot, re-check whether your "free shipping above ₹X" line still clears contribution margin.
The bottom line
You can't hedge Brent crude and you can't prop up the rupee. But the whole shock arrives through one narrow door — the rate you pay per shipment, per order. Quote every connected carrier on every order and the door stays narrow. Pure Parcel does that quoting automatically: live rates across hyperlocal and national carriers, from inside your store.
