Sellers quote their RTO cost as the return freight — ₹80, maybe ₹120. That's the tip of an iceberg mostly underwater. Count the full journey and a refused ₹1,200 COD order doesn't cost ₹120; it costs closer to ₹400–600 in freight, labour, write-downs and dead capital. Here's the stack, itemised.

The visible costs

Outbound freight — spent and gone regardless of outcome. Return freight — the RTO leg, billed at full or partial rate. Handling — someone receives the box, opens it, inspects the item, decides sellable-or-not, repacks and re-shelves it. At 50 returns a month this is hours of labour nobody budgets for. Payment costs — gateway fees and COD handling are frequently non-refundable on returned orders.

The invisible stack

Write-down risk is the sleeper: fashion and seasonal stock returns in a condition that often can't sell at full price — open box, worn once, missing tags. A 10–30% markdown on returned inventory is common in apparel. Dead stock time is next: from dispatch to return-to-shelf, the item is unsellable for two to four weeks — during which the season may pass entirely. Then capital lock-up: your COGS sat in a courier's van for a fortnight earning nothing, and if it was COD, you paid the freight for the privilege.

Why prevention is the economics play

The cost stack is asymmetric: every stage of a return adds cost, and none of it is recoverable except the item itself (minus markdown). Prevention costs are flat and tiny by comparison — a confirmation message, an address check, an NDR follow-up within hours. A rescued NDR costs a message; a full RTO costs the stack. This is why return reduction outperforms every other shipping cost lever for COD-heavy stores: you're not negotiating a rate, you're deleting an entire cost stack per saved parcel.

A return isn't a reversed sale. It's a sale you paid for twice and may get back worth less than it left.

The bottom line

Stop quoting return cost as freight. Itemise the stack once — freight both ways, handling, markdown, stock time, capital — and the true number usually justifies every prevention measure on the table: confirmations, address scoring, NDR rescue, selective COD. The cheapest return is the one that never left.
